The Changelog Test: How To Read A Tool's Trajectory

You're evaluating a new AI writing tool. The landing page says "enterprise-grade," the demo shows it drafting a legal brief in four seconds, and the pricing page has a "Contact Sales" tier that implies serious companies use this thing. You're sold. You sign up for the annual plan because the monthly is a bad deal. Six months later, the feature you rely on breaks. You check for updates. The last changelog entry is from four months ago and says "performance improvements." You have no idea if anyone is home.

This happens constantly. Not because people are lazy researchers, but because the marketing page and the changelog are telling two completely different stories, and almost everyone reads only the marketing page. The changelog is the tool's actual biography. The marketing page is its dating profile.

The Pattern

A tool's changelog tells you more about its future than any roadmap, investor deck, or launch tweet ever will. Roadmaps are aspirational documents — they describe what a team hopes to build. Changelogs are factual records — they describe what a team actually shipped. The distance between those two documents is the distance between ambition and execution, and in the AI tools space right now, that distance is frequently enormous.

Here's what the pattern looks like. A tool launches with a big Product Hunt splash. The first two months show rapid changelog activity — weekly updates, new integrations, bug fixes landing within days. This is the honeymoon phase. The team is motivated, the funding is fresh, the user feedback is pouring in. Then month three hits. Updates slow to biweekly. Month five, you get one update labeled "stability improvements." Month eight, silence. The tool still works, technically. But nobody is steering the ship.

This isn't always a death spiral. Some tools stabilize into a mature cadence — monthly updates, mostly fixes and security patches, occasional features. That's fine. That's what a healthy, established tool looks like. The problem is when the changelog goes from "shipping fast" to "shipping nothing" without explanation. That's not maturity. That's abandonment with the lights still on.

The Psychology

The reason most people don't check changelogs is the same reason most people don't read nutritional labels — the front of the package is designed to make you not want to. Marketing pages are optimized for conversion. They present the tool at its theoretical best, in conditions that favor it, with copy written by people whose job is making you click "Start Free Trial." The changelog is the opposite: written by engineers, formatted for machines as much as people, usually buried three clicks deep. It's not trying to sell you anything, which is exactly why it's trustworthy.

There's also a competence assumption at play. When a tool has a polished landing page, good documentation, and a clean UI, you assume the team behind it is competent and will continue shipping. This is often true. But "competent team with a good product" and "team that will maintain this product for the next two years" are different claims, and the second one requires evidence the first one doesn't. The changelog is that evidence.

Smart people fall for this because smart people optimize for efficiency, and reading changelogs feels inefficient compared to watching a two-minute demo. It feels like due diligence overkill. But the 10 minutes you spend reading a changelog now saves you the 40 hours you'd spend migrating away from a tool that stops getting updated.

Reading the Signals

Not all changelogs tell the same story, and not all silence means the same thing. Here's what to actually look for.

Shipping cadence. Weekly or biweekly updates mean the team is actively building. Monthly means they're maintaining, which is fine for mature tools. Quarterly or less means the tool is on life support, the team has pivoted focus, or they've been acqui-hired and nobody told the users yet. Check the dates, not just the content. A changelog with 50 entries that all landed in the first three months and nothing since tells a clear story.

The bug fix ratio. A healthy changelog has a mix: features, fixes, improvements, and the occasional breaking change with a migration guide. An unhealthy one is all features, no fixes. That means one of two things — either the tool is miraculously bug-free (it isn't), or the team is shipping new capabilities without stabilizing existing ones. Every tool has bugs. If the changelog doesn't mention fixing them, the team either doesn't know about them or doesn't prioritize them. Both are bad.

Deprecation velocity. This is the subtle killer. If features are being deprecated faster than they're being replaced, the tool is pivoting. Maybe toward something better, maybe toward a different market entirely. Either way, your workflow is collateral damage. When Notion killed their API's informal database relations handling in favor of a new system [VERIFY], users who'd built automations around the old behavior had to rebuild. That's normal software evolution. But if you'd been watching the changelog, you'd have seen the deprecation notices and had months to prepare instead of days.

The "known issues" section. Tools that publish known issues are tools run by teams that understand software. It sounds counterintuitive — why would you advertise your bugs? — but a known issues list means the team has triaged their problems, decided which ones to fix now versus later, and is transparent about the tradeoffs. Per Linear's public changelog, they regularly list known issues alongside new features. That's a sign of a team that ships honestly.

Migration guides. When a tool ships a breaking change, does the changelog include a migration guide? Or does it just say "updated API v2" and leave you to figure it out? Migration guides are expensive to write. They require the team to think about your existing usage, not just their new vision. A team that writes them respects your time. A team that doesn't is building for new users, not current ones.

How To Actually Check

The changelog isn't always called a changelog. Here's where to find the real record.

GitHub releases are the gold standard for open-source tools. If the tool has a public repo, the releases page shows you exactly what shipped, when, with commit-level detail. For closed-source tools, check the product blog — many companies post release notes there, though they tend to be more curated than raw changelogs. Status page history is an underrated source — tools like Statuspage.io or Instatus keep a public record of incidents, and the frequency and severity of those incidents tells you about the tool's reliability trajectory.

For SaaS tools specifically, check the in-app changelog if one exists. Tools like Beamer or Canny power those little "what's new" popups, and the frequency of those updates correlates strongly with active development. If the last "what's new" is from six months ago, draw your own conclusions.

One trick I use: check the tool's npm package, PyPI listing, or Docker Hub tags if applicable. Package registries show version history with timestamps. You can see exactly when the last version shipped, how many versions shipped in the last year, and whether version numbers suggest major changes or patch-level maintenance. A tool that's been on version 1.2.3 for 14 months is not the same as one that's on 2.7.1 with weekly patches.

The Fix

Before you commit to any tool — before annual pricing, before building workflows, before telling your team "we're switching to this" — spend 10 minutes on the changelog. Here's the checklist.

First, find the changelog. If you can't find it within two minutes, that's a data point. Mature tools make their changelog accessible. Tools that bury it are either disorganized or have something to hide. Second, check the last update date. If it's more than two months old for an actively marketed tool, be cautious. Third, scan the last 10 entries for the bug fix ratio. All features, no fixes means instability is being ignored. Fourth, look for any deprecation notices. If features you'd use are being deprecated, factor the migration cost into your evaluation. Fifth, check for migration guides on any breaking changes. Their presence or absence tells you how the team thinks about existing users.

This takes 10 minutes. It's not exciting. It won't give you the dopamine hit of watching a demo where someone builds a full app in 30 seconds. But it will tell you whether the tool you're about to depend on has a team that's actually showing up to work, and that's worth more than any demo will ever be.
