Custom GPTs: What They're Actually Good For

A Custom GPT is a system prompt, a set of uploaded files, and optionally some API connections — wrapped in a shareable link with a name and an icon. OpenAI launched them in late 2023 alongside the GPT Store, promising a marketplace where anyone could build and monetize AI-powered tools. The store flopped. The feature didn't. But what survived is narrower and more specific than the pitch implied, and understanding that gap is the difference between building something useful and building a system prompt in a trenchcoat.

What The Docs Say

OpenAI's documentation frames Custom GPTs as a no-code way to create "tailored versions of ChatGPT for specific purposes." The GPT Builder walks you through three configuration layers. First, the instructions — a system prompt that tells the model how to behave, what to focus on, and what to avoid. Second, knowledge — files you upload that the model can reference during conversation. Third, actions — API connections defined via OpenAPI schemas that let your GPT call external services. The docs present this as a progression: start with instructions, add knowledge for depth, add actions for capability.

The GPT Store, per OpenAI's original announcement, was supposed to be an ecosystem. Creators would build GPTs, users would discover them, and revenue sharing would incentivize quality. The comparison to an app store was explicit and deliberate. OpenAI positioned this as the platform play — the moment when ChatGPT went from being a product to being a platform.

The documentation also describes GPTs as having "persistent" behavior across conversations. You configure it once, share the link, and every user who opens it gets the same customized experience. The framing is that you're building a product, not saving a prompt.

What Actually Happens

The GPT Store launched in January 2024 and immediately filled with thin wrappers. "SEO GPT" was a system prompt that said "you are an SEO expert." "Email Writer Pro" was a system prompt that said "write professional emails." The store's discovery mechanisms were weak, the revenue sharing program was opaque and — for most creators — yielded essentially nothing [VERIFY], and the quality floor was nonexistent. As of early 2026, the store still exists but OpenAI has quietly de-emphasized it. It's a feature page, not a platform.

The Custom GPT feature itself, though, is genuinely useful — in a specific, unglamorous way. If you find yourself pasting the same system prompt at the start of every conversation, a Custom GPT saves you that friction. Style guides, analysis frameworks, domain-specific Q&A templates — anything where the value is "I always want the model to approach this topic with these constraints" benefits from being packaged as a GPT. I use one that enforces a specific code review checklist. Another that applies a particular editorial style guide. These aren't products. They're saved configurations. And that's fine.

The knowledge upload feature is more limited than it appears. When you upload files to a Custom GPT, they go into the model's context window — not into a persistent, searchable database. This means the same "lost in the middle" degradation that affects any long-context use applies here. Upload a 200-page technical manual and ask about something on page 150, and you'll get answers that lean heavily on the first and last sections while the middle fades. OpenAI has improved the retrieval quality over time — the file search mechanism now chunks and indexes uploaded documents — but it's still not a substitute for a properly built RAG pipeline. For a 10-page style guide or a short reference document, it works well. For a comprehensive knowledge base, it degrades in predictable ways.

Actions — the API connection feature — are powerful in theory and fragile in practice. You define an OpenAPI schema, configure authentication, and your GPT can call external endpoints. I've seen this work well for simple lookups — pulling data from a CRM, checking inventory, querying a database. But the authentication setup is painful, especially for OAuth flows. Endpoints change, tokens expire, and debugging a broken action inside the GPT Builder interface is an exercise in frustration. There's no logging to speak of, no clear error messages when an action fails silently, and no way to test actions independently of the full GPT conversation flow. If you're a developer comfortable with API debugging, you can make it work. If you're the "no-code builder" OpenAI is targeting, actions are where the dream dies.

The model's behavior with Custom GPTs also reveals a fundamental tension. The system prompt you write competes with the model's base behavior and OpenAI's safety layer. If your instructions say "always respond in formal academic English" and the user writes in casual slang, the model will sometimes match the user's register instead of yours. If your instructions conflict with OpenAI's content policies — even in benign ways — the safety layer wins. You're configuring the model, not controlling it. The difference matters when you're trying to build something reliable.

When To Use This

Custom GPTs earn their keep in two scenarios. The first is repeatable workflows where you'd otherwise paste the same instructions every time. If you have a specific way you want code reviewed, a particular analysis framework you apply to documents, or a domain-specific Q&A pattern — packaging that as a Custom GPT saves real time. The key is that the instructions need to be stable. If you're constantly tweaking the prompt, you're better off with a text file and manual pasting.

The second is team distribution. If you've built a prompt that works well and want to share it with people who aren't going to learn prompt engineering, a Custom GPT is the right wrapper. The shareable link, the custom name and icon, the "just open this and start talking" experience — that's genuine value for non-technical users. I've seen small teams get real mileage out of internal GPTs for things like meeting note formatting, client communication templates, and onboarding Q&A bots backed by uploaded handbooks.

Knowledge uploads work for reference documents under about 50 pages — style guides, product specs, FAQs, policy documents. The sweet spot is content that the model needs to reference frequently and that doesn't change often. If your document changes weekly, you'll burn time re-uploading and testing.

Actions are worth the investment if — and only if — you have a stable API, straightforward authentication, and a developer who can debug the inevitable integration issues. The best action-based GPTs I've tested connect to internal tools with simple REST endpoints and API key auth. Anything involving OAuth, complex request chains, or endpoints that return large payloads is asking for trouble.

When To Skip This

Skip Custom GPTs when your "customization" is just a personality adjustment. "You are a friendly marketing assistant" is not a product — it's a system prompt that adds zero value over typing those words yourself. If your GPT's entire configuration fits in a tweet, save a text file instead.

Skip the GPT Store entirely as a distribution or monetization strategy. The discovery is poor, the revenue sharing is negligible for most creators, and the audience — people browsing the store for new GPTs — is small relative to ChatGPT's overall user base. If you've built something genuinely useful, distribute it through your own channels. The shareable link works fine without the store.

Skip knowledge uploads for anything that requires precise retrieval from large document sets. If you need "find the exact clause in this 300-page contract that addresses liability caps," you need a proper RAG system — not a file upload to a Custom GPT. The retrieval works well enough for general Q&A against short documents, but it doesn't do precision search. It does "vibes-based recall from somewhere in the document." For some use cases that's fine. For anything with stakes, it's not.

Skip actions if you don't have a developer available to maintain them. They will break. API endpoints change, tokens expire, schemas drift. When an action fails, the GPT doesn't tell you clearly what went wrong — it just generates a vaguely apologetic response about not being able to complete the request. Without someone who can open the configuration, check the endpoint, and fix the auth, your action-powered GPT has a shelf life measured in months.

The honest summary: Custom GPTs are saved prompts with a nice wrapper. That wrapper adds real value for team distribution and repeatable workflows. The GPT Store is decoration. The knowledge upload is a simple RAG that works for simple documents. The actions feature is powerful but maintenance-heavy. Most people who build Custom GPTs would be equally served by a text file with their prompt in it — and the ones who wouldn't know exactly why they need the wrapper.
