The AI industry is consolidating. Not slowly, not quietly — at a pace that should concern anyone who depends on a tool built by a company with fewer than a thousand employees. Since 2023, the pattern has been consistent: big tech companies buy AI startups for their talent, their technology, or their user base — and the tools those startups built either get absorbed, neglected, or shut down. Again, Anthropic isn't owned by Amazon. But the financial and infrastructure dependency creates a relationship that functions like a soft acquisition. Anthropic builds on AWS. AWS promotes Claude. The independence is real — Anthropic makes its own model development decisions — but the gravity well is strong.

The Microsoft-Inflection deal in March 2024 showed a different pattern. Microsoft paid Inflection AI approximately $650 million — not to acquire the company, but to license its technology and hire most of its team, including CEO Mustafa Suleyman, who became head of Microsoft AI. Inflection continued to exist as a separate entity, technically. But with its leadership and key engineering talent absorbed into Microsoft, the original product — the Pi chatbot — was effectively orphaned. Google acquired DeepMind back in 2014 for approximately $500 million, which looks like the deal of the century in retrospect. Character.AI, despite having significant consumer traction, struck a deal with Google in 2024 that brought co-founder Noam Shazeer and key researchers back to Google — Shazeer had co-authored the original Transformer paper at Google before leaving. Character.AI continues to operate, but the departure of its core research talent raises obvious questions about its long-term trajectory.

The acqui-hire pattern is devastating for users because it happens to tools that are working. The tool has users. It has product-market fit. It might even be growing. But the talent that built it is worth more to a big company than the product is worth to anyone, and the economic incentives for the founders and employees align with selling rather than building. The users — the people who made the product successful enough to be acquisition-worthy — are the ones left holding the bag.

What Happens to Your Data and Workflows

The reasoning: AI is a scale game. Training frontier models costs hundreds of millions. Serving inference requires massive GPU fleets. Distribution requires partnerships with cloud providers and enterprise platforms. Only companies with billions in capital and existing distribution channels can compete at the frontier. The fragmentation narrative says the market will remain diverse because different users need different things, and open-source models keep lowering the barrier to entry. The honest answer is that both are happening. The frontier is consolidating. The application layer is fragmenting. The companies building foundation models are converging toward a small set of well-funded players. The companies building tools on top of those models — or on top of open-source alternatives — remain numerous and diverse. But the application-layer companies are dependent on the foundation-layer companies in ways that create structural vulnerability. When the foundation layer consolidates, the application layer gets squeezed.

The implication for users: the tools you depend on will increasingly be either owned by a big company, funded by a big company, or running on a big company's models. Independent AI tools without big-tech backing will become rarer, not because they're worse, but because the economics of independence in AI are brutal. If the tool you love is made by a bootstrapped startup with no major investor, that tool's existence is a minor miracle — and a temporary one.

How to Reduce Acquisition Risk

You can't prevent a tool from getting acquired. But you can build your workflows to survive it.

First, favor tools with data portability. If the tool lets you export your data — prompts, fine-tuned models, workflow configurations, generated content — in a standard format, you can rebuild on a different platform. If your data is trapped in a proprietary system with no export, you're one sunset announcement away from starting over. Ask about export before you invest time.
