The Remote Team Hex: Asynchronous Collaboration Without Tool Overload

Four freelancers working across US and EU time zones had accumulated seven AI tools to solve asynchronous collaboration problems — meeting transcription, AI-enhanced note-taking, smart project management, AI-assisted communication, automated summaries. Every tool solved one specific pain point. None of them solved the actual problem, which was that four independent people hadn't built shared habits, and no amount of AI tooling was going to build those habits for them.

The Tool Pile

Slack stayed as a communication channel but lost its AI features — the AI summaries weren't being read, and the team agreed that important information shouldn't live in Slack threads anyway. ChatGPT was dropped in favor of consolidating on Claude for all LLM tasks.

The subscription cost dropped from $180-220/month across four people to roughly $80/month for shared accounts. But the cost savings weren't the point. The point was that three tools meant three places to check instead of seven. Information had fewer places to hide. When someone posted a project update, it went in Notion. When someone needed to explain something complex, they recorded a Loom. When someone needed to draft something, they used Claude. When the team had to decide which tools to keep, they also had to decide how those tools would be used, by whom, and when. The tool reduction was the visible outcome. The communication norms were the real outcome. Those norms — check Notion every morning, record a Loom instead of scheduling a meeting, post updates before your time zone signs off — would have worked with any tools. The hex just made the conversation unavoidable.

One Year On

A year after the hex, the team is still on three tools. They've tested several additions — a shared AI writing assistant for client proposals, an automated scheduling tool, a collaborative whiteboard with AI features — and rejected all of them. Not because the tools were bad, but because the team had internalized the hex question: does this produce output that gets used, or does it produce output that feels productive? Every proposed addition failed the second half of that test.

The team added one practice that wasn't in the original hex: a quarterly communication audit where they review their async patterns and flag anything that's become friction. This has nothing to do with tools. It's a team health check disguised as a tool review. The hex gave them the framework, and the framework turned out to be about people, not software.
