Finding Your Repeatable Deliverable

The hardest part of building a productized service isn't the landing page, the payment processor, or the marketing. It's answering one question: what do you do the same way every time? Most AI freelancers can't answer this cleanly because they've been doing custom work — treating every engagement as a unique problem with a unique solution. The deliverable is buried under layers of customization that felt necessary at the time but were mostly habit. Finding the repeatable core means stripping away what varies and keeping what doesn't.

The Audit: Look at What You've Already Done

Start with your last 10 client interactions. Not your best ones — your last ones. Pull up the deliverables, the emails, the Loom recordings, the shared docs. Now ask three questions about each one:

What did I actually do? Not what the scope document said. Not what the client asked for in the intro call. What did you actually spend time on? Be specific. "Built an n8n workflow that routes incoming emails to Claude for draft responses" is specific. "Helped with AI integration" is not.

Where's the overlap? Lay all 10 engagements side by side and look for the structural similarities. Maybe 7 out of 10 started with the same kind of discovery conversation. Maybe 8 out of 10 involved the same three tools. Maybe 6 out of 10 produced the same type of deliverable document. The overlap is your product.

What was actually custom? This is the important one. The parts that genuinely varied between clients — different industries, different tool preferences, different internal systems — were those differences load-bearing? Did the custom parts require significantly different expertise, or did they require the same expertise applied to different inputs? In most cases, the "custom" work is the same process running on different data. The process is the product. The data is the variable.

If you don't have 10 clients to audit, you're probably too early to productize. Go do more consulting. The pattern needs a sample size, and five engagements usually isn't enough to separate signal from noise.

The Three Deliverable Types That Work

AI services productize into three shapes. Everything else is either a variation of these three or isn't actually productizable yet.

Setup deliverables. You build something once, hand it over, and the engagement ends. An AI content pipeline configured in n8n. A Claude-powered customer support system wired into their help desk. An automated reporting workflow that pulls data, runs it through an LLM, and produces a weekly summary. The deliverable is a working system. The client walks away with infrastructure they didn't have before.

Setup deliverables are the easiest to productize because the output is tangible and the scope is naturally bounded. You build the thing. It works. You're done. The key constraint is defining exactly what "the thing" includes — which integrations, which tools, how many workflows, how much training — and holding that line.

Audit deliverables. You evaluate what the client currently has — their workflows, their tool stack, their team's capabilities — and produce a report with specific recommendations. The AI workflow audit is the canonical example: two weeks of observation and analysis, followed by a prioritized report showing where AI fits and where it doesn't. The deliverable is a document — usually 10-20 pages — with actionable recommendations and estimated ROI for each.

Audits productize well because the process is naturally repeatable. The questions you ask don't change much between clients. The analysis framework stays the same. The report template converges after a few iterations. What changes is the content of the answers — but the structure of the inquiry is fixed.

Optimization deliverables. The client already has AI tools deployed — they just aren't working well. Maybe adoption is low. Maybe the workflows are configured suboptimally. Maybe they built something six months ago and the tools have evolved. You come in, evaluate what they have, and make it work better. The deliverable is improved performance — faster workflows, higher adoption rates, fewer errors — documented in a before-and-after report.

Optimization is the hardest of the three to productize because the starting state varies so much. One client's "not working well" is a misconfigured automation. Another's is a team that refuses to use the tools. The fix for the first is technical. The fix for the second is training and change management. You can still productize optimization — but the scope definition has to be tighter. "Optimize your top 3 AI workflows" is productizable. "Fix whatever isn't working with your AI setup" is not.

Why "I'll Build You Any AI Workflow" Is Not a Productized Service

This is the most common mistake at the packaging stage. The freelancer looks at their experience — "I can build all kinds of AI workflows" — and tries to productize breadth. "I'll build you a custom AI workflow for $3,000." The price is fixed. The deliverable appears defined. But the scope is infinite, because "any AI workflow" includes everything from a simple email classifier to a multi-agent research system.

That's not a productized service. That's freelancing with a price tag. The client still needs a custom scoping call. You still need to figure out what to build. The deliverable varies wildly between clients. The only thing that's fixed is the number on the invoice — and that number will be wrong half the time because "any AI workflow" has a standard deviation the size of a barn.

A productized service defines the workflow. Not "any workflow" — this workflow. "Claude + n8n email automation for inbound customer inquiries." That's a productized service. The tools are defined. The workflow type is defined. The scope is obvious to both parties before a word is exchanged. The client who needs email automation recognizes themselves in the description. The client who needs something else moves on. Both outcomes are correct.

The Specificity Gradient

Productizability increases with specificity. Here's what that looks like in practice, moving from vague to sharp:

"AI consulting" — this is a skill description, not a service. It tells the client nothing about what they'll get. Not productizable.

"AI workflow setup" — better. The client knows it involves workflows and setup. But which workflows? For whom? Using what tools? Still too vague to standardize delivery.

"AI workflow setup for content teams" — now we're narrowing. The client self-selects based on industry. The problems within "content teams" cluster more tightly than "all businesses." You can start to see the repeatable shape.

"Claude + n8n automation for publishers" — this is productizable. The tools are named. The industry is specified. The type of work is clear. A publisher reading this description knows immediately whether it's relevant to them. You know immediately what the engagement involves. The scope practically defines itself.

The fear at each step of the gradient is the same: "I'm excluding potential clients." Yes. That's the point. The clients you exclude are the ones who would have required custom scoping, eaten your margin on edge cases, and left you unable to deliver efficiently. The clients you keep are the ones whose problems you've solved before — literally the same problem, in the same industry, with the same tools. You serve them faster, better, and more profitably than any generalist could.

Testing the Deliverable

Before you build the landing page, run two tests.

The steps test. Can you write the exact steps you'd follow for any client in your target market? Not a rough outline — the actual sequence of actions, from onboarding email to final deliverable. If you can write it as a numbered list where each step is concrete and doesn't require improvisation, the deliverable is repeatable. If you keep writing "assess the client's situation and determine the best approach" — that's a judgment call, not a step. Judgment calls are consulting. Steps are products.

A passing steps test might look like: (1) Send onboarding questionnaire, (2) Review their current email workflow in a 30-minute screen share, (3) Build the n8n workflow using Template A with their specific email provider, (4) Connect Claude API for response drafting using standard prompt set B, (5) Test with 20 sample emails, (6) Record a Loom walkthrough, (7) Deliver with documentation template C. That's seven concrete steps. Any of them might take skill to execute — but none of them require you to figure out what to do next.

The time-box test. Can you deliver it in a fixed number of hours? Track your time on the next three engagements. If the hours are roughly consistent — say, 12-18 hours each — you have a time-boxable deliverable. If the hours swing wildly — 8 hours for one client, 35 for another — the scope isn't tight enough. Keep narrowing until the variance compresses.

The time-box test also reveals your pricing floor. If the deliverable consistently takes 15 hours and your minimum acceptable hourly rate is $200, the service can't be priced below $3,000. That's not a ceiling — it's a floor. Value-based pricing may put the price higher. But the time-box tells you where the floor is, and pricing below it means you're subsidizing the client's project with your unpaid time.

Real Examples

These are the kinds of productized AI services that work in practice — specific enough to standardize, valuable enough to command real prices.

The hex constraint setup — $5,000. Three working sessions where you audit the client's week, design their AI tool stack around 6 core skills, and build the workflows with them. The deliverable is a functioning AI setup — not a plan, not a recommendation, a working system. The scope is defined by the hex constraint framework: 6 skills, 6 commands, 1 config. Everything outside the hex is out of scope.

Weekly AI tool audit for agencies — $2,000/quarter. Every week, you review the agency's AI tool usage — what's being used, what's gathering dust, what's new that's relevant to their workflow — and deliver a one-page brief with recommendations. The deliverable is the brief. The scope is one page per week, focused on their declared tool stack. If they want implementation, that's a separate engagement.

Email automation build — $3,000. You build a complete inbound email automation system: classification, routing, draft response generation, and escalation rules. The tools are predefined — Claude for language processing, n8n for orchestration, the client's existing email provider for the integration layer. The deliverable is the working system plus documentation plus a training Loom. The scope is inbound email only. Outbound campaigns, newsletter automation, CRM integration — all out of scope, all potential follow-up engagements.

Each of these examples shares the same DNA: a named deliverable, a fixed price, defined tools, a clear boundary, and a natural upsell path to the next engagement. The specificity isn't limiting — it's liberating. You know exactly what to build, the client knows exactly what to expect, and the entire engagement runs on rails instead of requiring constant negotiation.

When You're Not Ready

If you can't pass the steps test and the time-box test, you're not ready to productize — and that's fine. Keep consulting. Keep tracking what you do. Keep noting the patterns. The repeatable deliverable will emerge from the work. It always does, as long as you're paying attention.

The consultant at engagement #7 who forces a productized offering will build something generic — because they don't have enough data points to know what's actually repeatable. The consultant at engagement #25 who finally packages what they've been doing all along will build something precise — because the repetition did the design work for them. Productization isn't an invention process. It's an extraction process. You're pulling the product out of work you've already done. You just need enough work to pull from.
