The Setup Before

What Survived

The email marketing tool stayed because it was the only AI tool with a direct, measurable connection to revenue. The operator could draw a line from "AI drafts the email" to "email gets sent" to "customers click" to "orders placed." That line didn't exist for any other tool.
Shopify's native tools handled everything else. These three additions — which took an afternoon to create — reduced incoming customer service tickets by roughly 30%. The chatbot had been answering questions that shouldn't have existed. The fix was better information architecture, not faster answer generation.
The Constraint's Real Value
The hex forced the operator to stop optimizing AI tools and start optimizing the business. That sounds like a truism, but the distinction is specific. After the hex, the question became: "Which functions of the business actually need improvement, and is AI the right improvement?"
